Hero Profile™ · the method

Understand the person
behind the performance.

Hero Profile™ is an in-depth picture of how a person works when they are at their best, built from the person's own words. Not a personality test, but a shared language for human potential and a basis for better decisions.

1 · Why Hero

Most people do not know what they are good at. Nobody has asked the right way.

It is rarely a lack of skills. It is a lack of self-knowledge, trust and a shared language for how we actually function, and what we need to perform and feel well.

We often build organisations backwards: roles and structures first, then people are expected to fit in. Hero reverses the order. Understand the person first, build the conditions afterwards.

At work

An employee who does not feel seen, or does not know what gives them energy, performs below their ability, however skilled they are. It shows in results, in engagement and in sick leave.

At school

A pupil who does not understand their strengths, how they learn best or what drives them loses direction and self-trust, often long before anyone notices.

In a time of AI

The more technology takes over, the more the human side matters. Self-trust, communication, relationships and judgement decide who delivers and who feels well along the way.

2 · A conversation, not a test

Where a test gives a label, Hero gives a story.

Established tests such as CliftonStrengths, DISC, Myers-Briggs and Big Five give valuable insights. But they are built on fixed statements and scales, and rarely capture what matters day to day: what drives this particular person, how they are reached and how they work with others.

3 · How the conversation works

A journey in depth,
not a quick test.

The person tells their story instead of filling in a form, and each answer leads to a deeper question. Every step builds on the one before, just as in a real coaching conversation.

  1. 01The story opensThe person describes a day when they went to bed truly satisfied and proud. Superpowers, drivers and energy emerge from the story.
  2. 02The compass is setTwo to four things the person cannot do without to feel well and find their direction. Not the value word, but what it actually gives them.
  3. 03The superpowers emergeSuperpower, kryptonite, honey, Robin, Joker, communication and leadership. Each part digs a little deeper.
  4. 04The profile is completeA personal Hero Profile™ with who you are, how you communicate, who you work best with and your next step.

“No boxes to tick. Answers you did not know you carried.”

4 · The parts of a profile

Eight building blocks,
a language of its own.

The last step is the most important: everything is laid out and we look for what recurs across all the parts. That is where the profile comes together, as a picture of a whole person.

CompassThe core values: what truly guides your decisions, priorities and boundaries. Two to four parts with your own headings.
SuperpowerHow you work when you are at your very best, and what it leads to for others. Found in what actually happened when things went well.
KryptoniteYour strength out of balance, not a weakness. It always signals a need that has not been met.
HoneyThe drivers: the feeling that gives you energy and where you flourish. The activity can change, the feeling cannot.
RobinThe support that sees what you find hard to see yourself, and helps you succeed.
JokerWhat takes a disproportionate amount of energy. What triggers us most often says something about our deepest values.
CommunicationHow you take in information and feedback. A concrete manual for how others reach you.
LeadershipHow you are best led, and how you lead yourself. It starts from the best leader you have had.
5 · From individual to organisation

Trust is built from the inside out.

Trust is not a value word, it is business power. We call the whole journey Hero Journey™: from the individual to the team and on to the organisation, all the way into the business plan and structure.

Hero Journey™The whole journey, from individual to organisation
1 · The individual

Hero Profile™

Self-trust creates ownership.

When a person understands their compass, their superpower and what gives energy, ownership, engagement and performance grow by themselves.

2 · The team

Hero Team™

Team trust creates momentum.

The profiles are placed side by side. Coverage, gaps, clashes and complements become visible, and collaboration starts to work for real.

3 · The organisation

Hero Organization™

Organisational trust creates impact.

Resource planning, roles, structure and the business plan, with the business and its goals as the starting point. The right capacity in the right place, in time.

6 · Use

The greatest value comes in recruitment and onboarding.

Knowing what the team already carries, and what it actually lacks, before you recruit is the difference between hiring on gut feeling and recruiting against a concrete gap.

In recruitment

First make use of the capacity that already exists. Then add where something is missing: not “someone good”, but the right drivers for the team's actual gap, and what the next person should not be. Fewer bad hires.

In onboarding

The new person lands where their superpower comes into its own from day one, and the leader knows straight away how they communicate, what motivates them and how they are best led. A shorter start-up period.

The material is also used to

  • make internal communication land with each person
  • put teams together based on how people complement each other
  • match the right person to the right role and project
  • see friction and risk before they become a problem
  • give leaders concrete advice on how to coach each employee
  • see what people should do and develop, and what AI can take over
7 · Deep dive

The whole method, for those who want to go deeper.

The philosophy, the digging logic, how we measure, the ecosystem, the three markets, the business value and the ethics. Open what interests you.

The philosophy: trust as business power

The whole method rests on a simple principle: trust is built from the inside out, and it always starts with the individual. That is why Hero works on three levels that build on each other: self-trust, team trust and organisational trust.

The chess queen

The king can only take one step at a time. The queen moves freely in every direction, and that freedom of movement is what the method trains. Not the ability to see more than others, but the ability to meet each person the way they actually need. The same move does not work for everyone, so the leader adapts their communication, their leadership and the conditions they create.

From outer to inner trust

The deepest movement in a Hero Profile is the shift from performing to be recognised to performing because you rest in who you are. That is where a person stops carrying their self-worth on their results and becomes free to use their strengths fully.

What Hero must always be able to answer

  • What do we need to understand to make better decisions?
  • How do we turn the insight into action in everyday work?
  • How does this create business value over time?

The business and its goals always lead. Understanding people is there to get resource planning right: first make use of the capacity that already exists, then add what is missing, and plan so that resources are ready before they are needed.

The digging logic: how the answers emerge

Hero never works with surface answers. The method digs until the real answer emerges: not the polished one, the true one.

The order is always the same

Story → Explore → Pattern → Symbol

The person tells their story, a thread is chosen and followed, the pattern is reflected back, and only then does the person land in their own words and images. One question at a time. “Why?” is repeated until there is a why and a story, not a label.

Hypotheses, never conclusions

When someone says “family matters most”, we never conclude that their compass is family. Several interpretations are tested: security, belonging, being needed, meaning. No interpretation is confirmed until the person recognises themselves in it.

Three principles

  • Always more curious than certain. Ask the question, wait, listen and follow a thread.
  • Always understand before explaining. Reflect the pattern before giving it a name.
  • Always help the person discover their own answers. The aim is an inner dialogue that continues after the conversation.

The order of the journey

The journey never starts with value words, but with stories from lived life. Life areas are the destinations (what matters), the compass is the map (why it matters).

Life areas → The good day → The less good day → Patterns → The compass → Superpower → Kryptonite → Honey → Robin → Joker → Communication → Leadership → Common threads

The person's own words are always kept exactly as they said them, and the profile is written to the person, not about them.

What makes Hero unique
  • Built on the person's own words, not fixed questions. The profile becomes more honest, more accurate and more explanatory than a psychometric test.
  • Captures what depends on the situation. Motivation and energy cannot be captured with multiple-choice questions. Stories capture drivers and behaviour under pressure.
  • Kryptonite as a strength out of balance. The insight becomes useful instead of judgemental.
  • Neurodiversity as a strength, without diagnosis. The profile captures patterns such as focus logic, a need for structure and hyperfocus, without diagnosing.
  • A manual for how you should be led. Concrete, and written from the person's own stories.
From insight to measurement

Hero does not measure personality. It measures understanding, compatibility and risk, to create decision power and unlock capacity. Measurement is based on analysis of the person's own words, not on scales.

Two ways of measuring, never comparison between people

  • Over time: the individual's development against their own starting point.
  • In relation: match, compatibility and friction between individual, role, team and organisation.

There is no ranking between colleagues. Measurement is there to build understanding and reduce risk, never to judge.

If a visualisation does not lead to a decision, it should not exist. Every view should answer what we see, why it is happening and what we adjust.

The ecosystem and the team analysis

Hero Profile™ is the first part and the common thread. The same core grows in value from individual to team to organisation, and the whole journey is Hero Journey™. Trust Capital Check measures trust along the way.

What a Hero Team analysis shows

  • Coverage and gaps. Which drivers the team carries and what is missing. A value carried by only one person is a vulnerability.
  • The semantic gap. Three people who say “trust” may mean three different things. The story behind the word decides.
  • Clash and complement. Where strengths reinforce each other and where they grate under pressure.
  • Roles and responsibility. Who naturally owns what, based on drivers rather than titles.
  • A reasoned recruitment profile. What the next person should add, and what they should not be.

The shared language: twelve compass words

The team map is built on twelve core values. Nine describe a direction, where energy points, and three a ground state, the condition a person needs to be in. The person's own headings are always kept in the profile.

Two layers in every profile

Every finished profile gives a readable story and a structured data layer. Today the data layer is used directly by leaders and teams, and can be brought into tools you already use. The next step is an integration via API, for example with HR systems or Teams. AI is an extension of the method, never a replacement.

Three markets, the same core
Business

Employees and management teams who understand themselves perform and feel better. The manager understands how each person communicates and works under pressure. Used in recruitment, onboarding, leadership development, change and M&A.

Schools, ages 10 to 19

Pupils find their superpowers and build self-trust, preventively and on their own terms. The teacher sees the class as a whole and can adapt without it taking more time. The school version is ready to be piloted.

Hero in schools →
Agentic AI

Hero Profile can become the knowledge base for AI support that understands the individual: how you communicate, what motivates you and what drains your energy. Everything from a school assignment to feedback can then be adapted to you.

The business value
Strategic

Predictability in how people act under pressure and in growth. Support in acquisitions and transformation. Less dependence on individual people.

Cultural

Self-trust, team trust and organisational trust. Psychological safety and a culture that attracts and keeps the right people.

Financial

A shorter start-up period, fewer bad hires, lower sick leave and more people who stay. People work on the right things, at the right time.

For the individual the value is just as concrete: a personal compass, less friction and stress, stronger self-trust and a language for different ways of functioning, without stigma.

Integrity, ethics and technology
  • The person owns their profile and has full insight into their own data.
  • Sharing is voluntary. The person chooses whether to share with the team or organisation.
  • No ranking and no comparison between colleagues. The focus is on strengths.
  • No diagnosis. Patterns often associated with neurodevelopmental conditions are seen as strengths, never as a clinical assessment.
  • Traceable logic. The analysis can always be traced back to the person's own words.
  • GDPR. No personal data is sold or shared. Data is stored minimally and can be deleted at any time.

How it is delivered today

Hero Profile is a conversation led by Caro, not a self-service tool. The profile is delivered as a web page and PDF that work on computer, tablet and mobile. Nothing needs to be installed, and the content is in open formats that can be exported and moved freely.

“This is not a test. It is a way for the organisation to adapt to people, not the other way round.”
