What the tests do not capture

For many years I have worked with established tests such as CliftonStrengths, DISC, Myers-Briggs and Big Five, and I am certified in a range of personality and competence tests. They give valuable insights. But they are built on fixed statements and scales, and rarely capture what matters day to day: what drives this particular person, how they are reached and how they work with others. That is the gap Hero fills.

It is hard to see yourself from the outside before you have gone in depth. Hero is built on hundreds of coaching conversations and a simple conviction: the answer is there, but rarely on the surface.

We know what people have done. Not what makes them create value.

Decisions about roles, teams, management teams and change are still made on CVs, job titles, personality tests and gut feeling. We know what people have done, but much less about what makes them perform, what holds them back and what conditions they need. That is why the questions that matter most are hard to answer:

What makes this person perform at their best, and what holds them back?

Why does team A work but not team B?

Do we need to recruit, or do we already have the ability?

Who complements this management team?

Who are we at risk of losing in this change?

How should this person be led to perform at their best?

Hero moves the question from "What have you done?" to "What makes you create value?"

It is not a diversity argument, but an economic one. Untapped capacity is a cost, every day, in every company. Why now: AI is already taking over much of what is on a CV, so people's own strengths and how they work together become what makes the difference. And 3 in 4 small and medium-sized Swedish companies rank developing their existing staff as the most important measure for growth (Swedish Agency for Economic and Regional Growth).

My name is Caro Hallgren and I have 25 years behind me in leadership roles, from start-ups and scale-ups to large global matrix organisations, in eight industries and with seven years in France and Monaco. I have sat on national and global management teams with full P&L responsibility and led people through growth, change and cultural differences. I am an ICF-certified coach and have coached leaders and specialists, many with different ways of functioning.

Hero is the sum of that experience. I bring the vision, the method and the human side, and the right partner brings what makes Hero scalable.

How it works

A journey in depth, not a quick test

The analysis is built on the person's own words, not scales or multiple-choice questions. The digging logic always follows the same order, story, explore, pattern, symbol, and works with hypotheses rather than conclusions, until the person recognises themselves in their own words. Several profiles are then set against each other through six lenses: coverage and gaps, the semantic gap, energy patterns, clash and complement, roles and responsibility, and the gap against a recruitment profile.

The core idea

See the strength in each person, and reach each person

The greatest untapped resource in most organisations is strengths that are never seen. The point is not to rebuild roles around individuals, but to find what each person is actually best at, put teams together so that strengths complement each other, and plan resources accordingly.

One of the most important conditions is how the message gets through. We talk a lot about adapting the environment, a quiet room, ear defenders, a separate space, but much less about adapting communication. Someone needs to see the whole and understand why, someone wants to know exactly what and in what order, a third needs pictures, a fourth numbers and goals. A leader who communicates the same way with everyone does not get through.

Equality is not everyone getting the same message in the same way, but the message getting a fair chance to land with each person.

It is also a basis before you hire: often you do not need to recruit at all, and when you do, you add what is actually missing.

Hero does not start from which group a person belongs to. It starts with the individual. That is why the same model works regardless of age, background, industry or life situation. Autistic people who see what others miss. People with ADHD who are given room to develop and drive. They are needed.

For the company it means access to skills that others miss, and teams where cultural and cognitive differences become a strength instead of friction. For society it means more people in work and fewer in exclusion, which costs at least half a million kronor per person per year.

Hero is a codified methodology that turns a general language model into a reliable, repeatable Hero analyst. The model is interchangeable, and quality is measured with our own eval engine against an answer key. The Hero-specific core is built.   1. Backend and demo. The conversation and analysis logic is lifted out of the prototype into a small app that saves profiles against the existing schema.
  2. Accounts and secure storage. Log-in, isolation per person and organisation, consent, GDPR and data processing agreements.
  3. Aggregation and dashboard. Team and organisation view on top of saved data.
  4. API and recommendations. So the data can feed agentic AI and other systems.

Why I built Hero

Behind Hero lie 25 years of leadership and change management in leading roles, from start-ups and scale-ups to large global matrix organisations, in eight industries and with seven years based in France and Monaco. I have sat on national and global management teams with full P&L responsibility, and led people and teams through change and across cultural differences. Time and again I have seen how much the right communication decides.

I am an ICF-certified coach (ACC) and certified in a range of personality and competence tests. But I have also seen where they end, and built Hero to capture what they miss: the core of a person, in their own words.

This is also personal. I was diagnosed with a neurodevelopmental condition at the age of 46 and have a daughter with ADHD. Throughout my working life I have led and coached colleagues and clients with different diagnoses, often at management and specialist level.

An underrated point: neurodiversity is often behind our strengths, the thoroughness, the risk-taking, the visionary thinking, the drive for change or the deep specialist focus. These ways of functioning are also more common, and higher up, than many think. Many entrepreneurs, CEOs and specialists have ADHD, for example. Hero is not about diagnoses, but about making the strengths behind them visible and useful, for everyone.

Hero rests on a simple principle: stop expecting one person to be good at everything, and build instead where strengths complement each other. Hero is built the same way. I bring the vision, the method and the human side, and the right partner brings what makes Hero a scalable product.
